Decision Outcomes

A well-supported decision does not have to end with adoption. Reject, Defer, Trial, Partial adoption, and Full adoption are equally legitimate endpoints when they fit the operation, the alternatives, and the risks involved.

Five legitimate endpoints

The process does not have a preferred outcome.

The purpose of the framework is to improve decision quality. The outcome comes from how well an alternative fits the management objective, resources, constraints, risks, and level of uncertainty in the decision.

Reject

The alternative is not appropriate for this operation.

Defer

The decision is postponed pending information, conditions, or resources.

Trial

A time-bounded, reversible pilot with defined monitoring and failure triggers.

Partial adoption

A stable end state in which part of the operation uses the alternative while the rest does not.

Full adoption

Operation-wide deployment.

A distinction that matters

Trial and Partial adoption are different outcomes.

Trial

A Trial is temporary and reversible. It has a defined period, a monitoring plan, and failure triggers that identify when the pilot needs to stop or be reconsidered.

Partial adoption

Partial adoption is a stable end state. The alternative is used permanently on part of the operation while other approaches remain in use elsewhere.

Do not treat a pilot as a smaller version of permanent adoption.

The two outcomes answer different questions and require different follow-through. A Trial is designed to learn before making a longer-term commitment. Partial adoption is already a longer-term operating choice.

Due diligence before implementation

Is the decision supported well enough?

Before implementation, the useful question is not whether an outcome sounds favorable. It is whether the reasoning behind that outcome is clear enough to explain and revisit later.

Fit

Does the selected path address the management objective and stay within the operation’s important constraints?

Remaining risk

Are the important uncertainties, failure consequences, and unresolved specialist questions visible rather than assumed away?

Analysis depth

Was screening enough for this decision, or was the deeper RightRisk or specialist analysis identified by the screening process completed?

What the outcome sets up

Each outcome leads to a different kind of follow-through.

Reject

No implementation follows. The decision record preserves why the alternative did not fit so the reasoning is available if conditions later change.

Defer

The decision stays open. The record identifies the information, condition, or resource change that would make it useful to revisit.

Trial

The pilot period, what will be monitored, and the failure triggers define how the operation learns from the trial.

Partial adoption

Monitoring focuses on the adopted portion of the operation and how it works alongside the approaches retained elsewhere.

Full adoption

Monitoring shifts to operation-wide performance, changing conditions, and whether the assumptions behind the decision continue to hold.
